The real signal it's finally time to hire
“I’m too busy” is almost never the right signal to hire — it’s the default feeling of running a company, and it doesn’t tell you what role would actually fix it. The real signal is more specific.
Look for a task that’s: recurring (not a one-off spike), judgment-heavy or relationship-dependent (not something a well-built workflow already covers — see could Claude still cover this role), and showing up consistently for weeks, not just this one hard week. All three together is the actual signal. Any one alone usually isn’t.
A concrete test: if you disappeared for two weeks, what specifically would break? “Everything would pile up” isn’t specific enough — the useful answer names an actual task, done by an actual kind of judgment, that nobody and nothing else currently does. That’s the role to hire for, described precisely enough to write a real JD instead of a vague one.
The honest failure mode in the other direction: waiting too long because a workflow is technically covering the task, even though it’s costing you disproportionate time or producing worse outcomes than a real hire would. “Can Claude cover it” and “should Claude keep covering it” are different questions — the first is about capability, the second is about where your own time is best spent.
